The business value of repairable design depends on completing a reliable service transaction: diagnosis, available parts, an understandable quote, a successful repair and tolerable waiting. Accessible screws solve only one part.

Sources checked on 24 October 2026. Rules have product and jurisdiction boundaries; company support pages show service access. Scenario calculations do not establish actual repair success, brand profit or lifecycle emission reductions.

1. Customers buy restored use

At failure, the customer faces search, uncertainty, shipping, waiting and failure risk alongside the repair price. A design that is easier to disassemble may still fail to restore use without parts, information and service.

Acceptance should progress from possible disassembly to who can complete a repair under which conditions. Observe completion, first-time fixes, waiting and total-price distributions by failure type. A demonstration video cannot substitute for a real repair journey.

2. A repairability score maps capability

JRC describes an A-to-E repairability class for smartphones and tablets, considering disassembly depth, fasteners, tools, spare parts, software updates and repair information.[1] This is a multi-parameter assessment, not a claim that modularity alone guarantees the easiest repair.

The score can inform procurement comparisons, but it does not guarantee a successful individual repair, free service or local stock. Product teams should connect each design capability to evidence of service delivery rather than treating the label as the endpoint.

Figure 1 · From assessment factors to service evidence

JRC assessment factors [1]Additional delivery evidence (editorial framework)

Spare part availabilityLocal stock, lead time and complete quote
Software updates, repair informationDiagnostic access, authorisation and restoration test
Original evidence matrix: left summarises the method; right proposes implementation evidence, not official scoring rules, certification or measured repair success.

3. Rules and service reality in 2026

The Commission states that Member States had to transpose and apply the repair-of-goods directive from 31 July 2026. Manufacturer obligations concern Annex II goods already subject to EU repairability requirements, including reasonable price and time.[2] This does not establish implementation in every country or coverage of every product.

Fairphone’s repair entry point connects diagnosis, repair tracking, guides and send-in service.[3] It illustrates a repair journey, not measured repair success, waiting or profitability for the whole customer base. Availability still needs checking by market and model.

4. Specify whose economics are being calculated

The following model considers a consumer’s immediate cash outlay for one repair attempt. Let replacement cost be R, attempt cost incurred whether successful or not be C, and success probability be p. If failure is followed by replacement at R, expected spending is C+(1−p)R, and the difference from immediate replacement is pR−C.

With illustrative R=CNY 3,000, C=CNY 600 and p=80%, expected outlay is CNY 1,200, or CNY 1,800 below immediate replacement; the cash break-even success probability is 20%. This is not a saving forecast. The comparison is useful only for comparable service needs and boundaries; remaining life, downtime, data migration, residual value and warranty need separate assessment.

Success · probability p

Immediate outlay C

Failure · probability 1−p

Then replace: immediate outlay C+R

Weighted expected outlay=pC+(1−p)(C+R). Not a full equal-lifetime cost comparison.

Original Mgreen Lab decision framework; geometry does not encode measured effects, probabilities or completion rates.

Interactive · Change assumptions, not a forecast

Default: expected outlay CNY 1,200; avoided outlay CNY 1,800; cash break-even probability 20%.

Expected cash=C+(1−p)R; avoided cash=pR−C; break-even p=C/R (R>0).

All inputs are illustrative. Attempt cost is incurred on success or failure; failure is followed by replacement. Not brand profit; excludes downtime, remaining-life differences, residual value, warranty and environmental impacts.

5. Consumer saving is not brand profit

A brand must separately account for parts inventory, diagnostics, service labour, logistics, repeat repairs and warranty obligations. Repair revenue may not cover inventory and operating investment. A customer’s CNY 1,800 saving is not CNY 1,800 in brand profit.

A pilot can focus on one frequent failure and one region, comparing actual costs, restoration time and recurrence between repair and replacement journeys. Safety-critical or complex faults require service appropriate to the risk and qualifications; not every repair belongs with the consumer.

6. Connect product design to service delivery

A bounded engagement can include failure-journey research, disassembly and diagnosis tests, parts and quote information, a service-flow prototype and cost worksheet. Acceptance should assess whether users can find the correct part, understand the price and complete restoration, alongside interface quality.

Mgreen Lab can discuss research at these product-service interfaces. Use the worksheet to record the fault, participants, time and costs before deciding whether structure, information or service should change. Repair is not presumed cheaper in every case.

7. Judgement and sources

Repairable products merit investment when design capability, service supply and customer economics align. The strongest evidence explains how a specific failure can be resolved reliably at an acceptable cost.

Mgreen Lab
